Rearchitecting Data Platform on AWS
Migrated a complex self-hosted platform to AWS managed services to free engineering capacity and enable scale.
Overview
KUGU Home is a market leader in digital building management, providing excellent service to a fast-growing customer base. To support that growth, DataMax rearchitected their entire data platform on AWS managed services and container-based infrastructure — transitioning away from a resource-heavy self-hosted setup and setting a new standard for scalability and reliability.
Challenge
KUGU's initial setup was a complex network of self-hosted, internally managed services covering the data platform, backend systems, data pipelines, authentication, user management, frontend interfaces, and Grafana monitoring. While it initially met their needs, the intricate maintenance of these interconnected services consumed an unsustainable amount of the team's time and resources — detracting from their primary mission of creating value for customers.
Approach
We centred the rearchitecture around four principles: containerised microservices with clear boundaries, automated CI/CD, Infrastructure-as-Code for transparency and repeatability, and strict environment separation for safe development and testing.
Solution
We transitioned to ECS container-based services, establishing clear service boundaries and enabling demand-driven scaling. Deployment was fully automated, freeing the team from CI/CD complexity. Infrastructure-as-Code made the entire setup well-documented, transparent, and replicable. We implemented account-level environment separation (dev and production), giving engineers and product managers dedicated, stable environments. Finally, we established a performance testing framework for critical system components to enable continuous monitoring and reliability assurance.
